Four Stages of AI Inside a Company

Everyone in your company is building with AI. You have no visibility into what they built.

It happens fast. Building is cheap now, so within months the company has hundreds of small tools burning tokens, running in a dozen places and nothing aiming at a business result.

What I saw at Global Mapping

At Global Mapping, we gave Claude to the team. The bill quickly went to double what we budgeted, and we had dozens of small tools writing internal reports and answering email. All of them worked. None of them touched the reason clients choose us.

Global Mapping's competitive advantage comes from better utilization of its assets, and speed to deliver the information to the client. So we pointed AI at one process where the effect lands on our bottom line. After a few weeks, the results started to compound.

Every company goes through this stage. The mistake is thinking it's the destination.

AI is not going to give you better business outcomes. Improving what already makes you win will, and AI has not changed that part.

Four stages

What I have seen working is thinking of your AI investment as four stages.

1. Everyone Experiments

Tools multiply fast. Necessary, and pointed at nothing in particular.

2. One Map

Start with what actually makes clients choose you. If nobody in the room can name it, AI has nothing to aim at and every tool built is a guess. Pick the workflow that will impact your bottom line the most, then map what people actually do with AI to improve it.

3. One System

Stop looking at tools independently. Define what the workflow has to produce, then make each piece accountable to that. The pieces hand off to each other, run end to end, and stop where a human needs to decide.

A tool that understands the process can refuse to run. A tool that doesn't will always give you an answer, fast, confident, and in the wrong order.

4. Compounding

The system has a memory and a feedback loop. Every run leaves something behind that the next run uses, so the workflow keeps getting better on its own, and the advantage it feeds keeps widening.

Stage four is where the system starts working for the business, and you build a sustainable asset.
